What Happened
When Windows 10 introduced Cortana, it integrated the assistant directly into the Start menu and the primary taskbar search box. E4 Initial user reception was mixed; while some enthusiasts appreciated its accurate voice recognition and convenience for quick queries and hands-free dictation, others found little reason to speak to their computers. Over time, Microsoft modified Cortana's presence within the operating system. Why It FailedOur take
In our view, Cortana for Windows suffered from an unresolved identity crisis and a failure to establish a compelling desktop use case before the broader market moved on. Originally introduced to emulate mobile voice assistants like Siri and Google Assistant, voice interaction proved awkward and redundant for most traditional PC users sitting with a physical keyboard and mouse. Instead of refining Cortana into an indispensable desktop productivity tool, Microsoft repeatedly altered its architecture—first forcing it into the Start menu search bar, then unbundling it into an isolated standalone application while systematically stripping out consumer features and functionality. By the time Microsoft attempted to pivot the assistant toward focused productivity tasks, users had already been alienated by its diminished utility. When generative AI models emerged, Cortana lacked both user momentum and technological capability, leaving Microsoft with little choice but to retire the product in favor of Copilot.
Lessons and What Would Have Worked
In our view, assistant products need a migration path that preserves useful tasks when the platform changes direction.
